Step 1: Who do you need depending on your startup stage?
Pre-Seed Stage
- Team size: 2 to 3 people.

Seed Stage
- Team size: 4 to 6 people.

Step 2: How do you want to hire these people? Pick the model
Once you’ve picked your stage, it is time for you to decide which model of hiring you want to go for.
Choice 1: Employee vs Contractor
- An employee is where you direct how they work day to day. They are yours full-time.
- A contractor is someone you bring on for a fixed scope or a fixed stretch of time. They can be temporary. Or if you turn them into permanent type then they become employees.
Choice 2: Have an Indian Entity or not?
- If you went the employee route with no entity, someone else has to be the legal employer for you, either an EOR or a hiring agency that puts them on their books. If you have an entity, it’s simple, you employ them directly and you pay them.
- On the contractor side, no entity means you either pay them directly on a service agreement or run it through a Contractor-of-Record or a hiring agency, and if you do have an entity, your entity signs the contract and pays them, TDS and all.
So really it’s just three questions in a row: what stage are you, employee or contractor, and entity or not. Answer those and you land on exactly one setup.

How to hire engineers from India that are actually good? And without losing weeks
- You do the sourcing first: Start with people you or your network already know. Ex-colleagues, alumni, founder friends, warm referrals.
- Get a hiring partner: Stage-matched hiring platforms pre-screen for ownership so you are not sifting through hundreds of profiles.
Then keep the process tight:
- Define the role before you post. Stack, type of work, hours overlap, contract or full-time, experience range, the actual problem to solve.
